Not every failure is a replacement conversation, and not every old system should be kept alive. The answer comes from five specific factors, and any honest contractor will walk you through all of them.
The repair-or-replace question gets answered badly in both directions. Some homeowners sink money into a system that has been telling them for three summers that it is finished. Others get talked into a full replacement over a part that costs almost nothing and takes twenty minutes to swap.
There is a real framework here. It has five inputs, and none of them is a salesperson's opinion.
Factor 1: Age, Measured in Florida Years
Calendar age is the wrong unit. What actually wears an air conditioner out is run time: hours of the compressor turning, the contactor pulling in, the fan motor spinning, the coil going through wet-dry cycles.
An air conditioner in Ohio cools maybe four months a year and sits idle the rest. An air conditioner in Zephyrhills runs in March. It runs in November. On a mild January afternoon it will still cycle. So an eight-year-old Florida system has racked up more compressor hours than a twelve-year-old northern one. When you compare your unit against a typical service life, weight it for the climate it lives in. That is not a reason to panic at year eight. It is a reason to stop thinking of a fifteen-year-old Florida AC as "not that old."
Factor 2: What Actually Failed
This is the single most important input, and it is the one that separates a real recommendation from an upsell.
Wear Items: Fix Them, Full Stop
These parts are designed to fail eventually. Replacing them is routine maintenance, not life support:
- Capacitor. An electrolytic component that degrades with heat and time. Florida heat is brutal on them. This is the single most common AC failure there is.
- Contactor. An electromechanical relay whose contacts pit and burn with every cycle. A consumable.
- Condenser fan motor or blower motor. Bearings wear out. Motors get replaced.
- Clogged condensate drain, a bad float switch, a failed thermostat, a dirty coil. All maintenance-grade issues.
If a contractor proposes a whole new system because your capacitor failed, they are not diagnosing. They are selling.
Sealed-System Failures: This Is the Real Conversation
Two failures genuinely change the arithmetic:
- Compressor failure. The compressor is the heart of the system and its single most expensive component. Replacing one out of warranty means opening the sealed system, and part plus labor represents a substantial share of what a whole new system costs. Worse, a compressor rarely dies for no reason. It usually dies because of something else, a chronic low charge, a restricted metering device, an electrical fault, and replacing only the compressor without finding that cause can kill the new one too.
- Leaking evaporator coil. Very common in Florida, where formicary corrosion attacks indoor coils. Replacing one is a real job: recover the refrigerant, cut the coil out, braze in a new one, pressure test, evacuate, recharge. A coil on a four-year-old system under warranty is a different question than the same coil on a fifteen-year-old unit.
Either failure on a young, in-warranty system: repair it. The same failure on a system past warranty and deep into its Florida service life: now you are genuinely deciding.
Factor 3: What Refrigerant Is In It
If the system runs R-22, the math shifts. R-22 production and import in the US ended January 1, 2020, so the only supply is reclaimed refrigerant recovered from other systems. It is scarce and it only gets scarcer. Any repair that involves opening the sealed system on an R-22 unit means recharging it afterward from that shrinking pool.
An R-22 system with a bad capacitor is still just a capacitor. But an R-22 system with a leaking coil is a system asking you a serious question.
Factor 4: How Often You Have Been Calling
Individual failures are noise. Patterns are signal. The clearest signal in this business is the third service call in two summers. Nothing is magic about the number. What it means is that multiple independent components are reaching end of life at once, which is exactly what you would expect from a system whose parts all carry the same number of hours. Capacitor, then contactor, then fan motor: that system is not unlucky. It is old.
Keep a log. Dates and failed parts, on a note in your phone. When the replace conversation arrives, that list is more persuasive than anything a salesperson can tell you, in either direction.
Factor 5: Problems No Repair Will Fix
Some complaints are not equipment failures at all, and no amount of repair touches them:
- The house is cold but clammy. Classic oversized system. It satisfies the thermostat quickly, short-cycles, and never runs long enough for the coil to condense and drain real moisture. The fix is sizing the replacement correctly, not repairing the current one.
- One end of the house never gets cool. Usually ductwork: undersized trunks, crushed flex, leaks into a hot attic, a design that never balanced. New equipment on bad ducts is still bad ducts.
- Loud, hard-starting, thermostat-swinging behavior. Often a single-stage system in a house that would be far better served by a two-stage or variable-speed compressor running long, low cycles.
If any of these describe your house, replacement can genuinely improve your life, but only if the replacement is designed properly.
The Age-Times-Repair Heuristic, Described Honestly
You will hear contractors reference a rule of thumb that multiplies the age of the system in years by the cost of the proposed repair and compares the product against a threshold. Large product, lean toward replacing. Small product, lean toward repairing.
Understand what that rule is really doing. It is not about a magic number. It encodes one honest idea: the older the system, the less a given repair is worth, because you are buying fewer remaining years with it. A repair on a young system buys a decade. The same repair on an old system might buy one more summer before the next component fails. Use it as a sanity check, not an oracle. It cannot see your refrigerant type, your repair history, or whether your ductwork has been wrong since 2004.
The Upsell to Watch For, and How to Shut It Down
Here is the single most useful thing in this article.
No one should condemn your system without showing you the evidence. A legitimate replacement recommendation comes with a diagnosis, and a diagnosis is made of measurements. Ask for them:
- "Can you show me the failed component?" A burst capacitor has a domed top. Burned contactor points are visible. A tech who found the failure can point at it.
- "What were the pressures?" Suction and liquid pressures, converted to superheat and subcooling, tell whether the charge and the metering device are right.
- "What was the compressor's amp draw?" A clamp meter on the compressor leads is how you demonstrate a locked rotor or a failing winding, not by listening to it.
- "Where is the leak, and how did you find it?" Nitrogen pressure test, UV dye, electronic detector, bubbles. There should be an answer.
- "What is the delta-T across the coil?" Return air temperature minus supply air temperature, with the system running.
Red flag: A contractor who cannot produce a single number, cannot show you a failed part, and moves straight to a replacement quote is not diagnosing your system. Thank them and get a second opinion. You are allowed to.
